Why stairs are different

On a floor, weight is spread across a whole surface. On a staircase, almost every footfall lands on the nosing — a strip a couple of inches wide. Underlay is what stops that strip from grinding the runner backing against a hard timber edge, and it is the single biggest factor in how many years you get before the pile flattens and the backing splits at the nosings.

Thinner and firmer beats thicker and softer

How density and thickness interact

Density (kg/m³) matters more than thickness on stairs, which is the opposite of what most people assume from fitting living-room carpet. A dense 8mm underlay resists compression at the nosing and keeps its shape for years; a low-density 12mm underlay feels plush in the showroom but crushes flat at the exact point where feet land hardest within months. If a supplier only quotes thickness and not density or weight per square metre, ask — it is the number that actually predicts performance on stairs.

How to cut and fit it

  1. Cut strips to the runner width less about 1in, so the underlay never shows at the edges.
  2. Cut each piece long enough to cover the tread and wrap over the nosing.
  3. Staple along the back of the tread and under the nosing lip.
  4. Butt pieces at the crease; do not overlap them.
  5. Keep the underlay clear of the gripper so the runner can hook properly.

One continuous piece or individual step pads

Some fitters run one long piece of underlay down the whole flight, following the profile of each tread and riser; others cut individual pads per step. A single continuous run is faster to fit and leaves fewer joints to fail, but it needs a flexible, foldable underlay. Individual pads suit rubber crumb and stiffer materials that will not fold cleanly into the crease. Either method works provided the underlay is firmly stapled and stays clear of the gripper.

Cost

Budget $2–$6 per linear foot, so roughly $45–$130 for a 13-step staircase. Against a runner costing several hundred, spending at the top of that range is the easiest good decision in the project.

Signs your existing underlay needs replacing

  • The runner feels noticeably harder underfoot at the nosings than it used to.
  • You can see or feel ridges through the runner where the underlay has crumbled.
  • The runner has started to slip slightly even though the gripper and staples are sound.
  • There is a musty smell, suggesting moisture has degraded a foam underlay.
  • The underlay was fitted more than 8–10 years ago under a runner you are now replacing anyway.

Replace underlay whenever you replace the runner

It is a false economy to lay a new runner over old, compressed underlay. The cost of fresh underlay is small next to the runner itself, and old underlay is usually already thinned out exactly where it matters most.

DIY vs professional fitting

Cutting and stapling underlay is straightforward enough for a competent DIYer with a staple gun, a sharp utility knife and a bit of patience — it is one of the easier parts of a stair runner installation. Where it is worth paying a fitter is on staircases with winders or curved treads, where the underlay has to be shaped precisely to avoid bunching, and on any job where the runner itself is being professionally fitted anyway, since it takes the fitter very little extra time to do both together.

Underlay and runner material compatibility

Natural fibre runners such as sisal, jute and seagrass are stiffer and less forgiving than wool or synthetic pile, so they benefit from a slightly firmer underlay that supports the backing without letting it flex excessively at the nosing, which can crack a natural fibre weave over time. Wool and wool-blend runners are more flexible and tolerate a slightly wider range of underlay densities, though the same rule about avoiding soft, thick foam still applies.

  • Buying underlay by thickness alone without checking the density rating, which is the number that actually predicts stair performance.
  • Reusing old, compressed underlay under a brand-new runner to save a small amount of money.
  • Overlapping underlay pieces at the crease instead of butting them, creating an uneven ridge under the runner.
  • Choosing a soft, plush underlay meant for bedrooms or living rooms rather than a dense stair-rated product.

Underlay and safety on the nosing

Beyond comfort and longevity, underlay plays a real role in slip safety at the nosing, which is the single most common place for a fall on stairs. An underlay that is too soft allows the runner to compress unevenly underfoot, creating a slight give exactly where a foot needs a stable edge to push off from. A firm, correctly specified underlay keeps the nosing profile consistent step to step, which matters as much for an elderly or unsteady household member as any non-slip backing on the runner itself.

Eco and low-VOC underlay options

Buyers sensitive to new-carpet smell or keen to avoid synthetic foams increasingly ask about natural alternatives such as jute-backed felt or recycled fibre underlay. These tend to sit in a similar price bracket to mid-range PU foam, often $3-$7 per linear foot, and perform well on stairs provided the density is adequately high — check for a stated weight per square metre rather than assuming natural automatically means firm enough for nosing use.
